Every contractor will tell you their best customers come from referrals. Most of them have no system for generating more referrals. They just hope happy customers mention them to their neighbors. Hope is a terrible marketing strategy.
Why Referrals Are Worth Formalizing
A referred customer comes in with pre-built trust. Someone they know already vouched for you. They're less likely to price shop, more likely to accept your recommendations, and more likely to become a long-term customer themselves. The acquisition cost is a fraction of what you spend on lead platforms.
The problem is customers don't automatically think to refer you. They liked your work, they moved on with their lives. A referral program gives them a reason to think of you when a neighbor mentions their AC is broken.
What Works and What Feels Cheap
A $25 gift card for every referral that books a job is a simple, effective program. Easy to track. Easy to explain. Customers understand it immediately and it's a meaningful enough reward to actually change behavior. Anything less than $25 feels insulting. Anything over $100 starts feeling like a commission structure that makes people uncomfortable.
Some contractors prefer account credits instead of gift cards. "Refer a neighbor and we'll credit $50 to your next service." This keeps the money in the business and gives the referring customer a reason to come back. Both approaches work. Pick one and keep it simple.
How to Tell Customers About It
Don't bury it in an email newsletter. Mention it at the end of every job when the customer is happy. The tech says: "We really appreciate your business. We have a referral program where if you send a neighbor our way and they book a service, we send you a $25 gift card. Would you mind if I texted you the details?" That's it. Personal, in the moment, not pushy.
Also include it on your invoices and in your follow-up emails. A small line item: "Refer a friend and earn $25." Reminder enough without being a whole campaign.
Track It or It Doesn't Exist
Have a way to record who referred whom when a new customer books. Ask new customers: "How did you hear about us?" When they say a name, record it. When that job closes, send the referral reward immediately. Speed matters. A reward that shows up three weeks later feels like an afterthought. Same-day or next-day feels like you actually care.
